How Differentiated AI-Driven Pricing Identified a 7% Margin Uplift Opportunity in Specialty Chemicals

A global specialty chemicals manufacturer wanted to understand how price sensitivity differed across products, regions, and customer tiers — and whether differentiated pricing could outperform broad, uniform price increases while protecting volume and revenue.
The challenge
A global manufacturer in the specialty chemicals sector, selling a portfolio of more than 50 technical products to industrial customers in some 70 countries. Prices are negotiated with customers of very different size and strategic importance. As in many chemical businesses, pricing had to respond to volatile raw-material and energy costs.
The company wanted to understand how price sensitivity differed across products, regions, and customer tiers, and whether a differentiated approach could outperform the broad, uniform price adjustments commonly used to pass on cost changes. The objective was to improve variable margin while protecting volume and revenue.
The approach
We applied FutureUP's Strategic Price Uplift Scan approach to aggregated monthly sales data from 2023–2025.
The analysis estimated price-response relationships by product, region, and customer tier, and was delivered as an analytical report with Excel-based pricing guidance, without requiring software deployment. It produced a range of scenarios for management, from broad uniform price increases to fully differentiated pricing.
What the analysis found
The optimal scenario showed a margin uplift opportunity of around 7% through differentiated pricing, with an overall average price increase of 2.5%.
The company initially followed the broad scenario: a uniform increase of around 2.5% — close to the average increase of the optimal scenario, but without the differentiation.
Validation on unseen 2026 data
Later, we tested the model's predictive accuracy against newly accumulated 2026 sales data. Under the uniform increase, variable margin rose by 2.9%, with a small decline in volume and revenue.
These results were very close to what the model had predicted.
The model had been trained only on 2023–2025 data, and the validation period was far from ordinary, with oil and raw-material prices swinging sharply amid geopolitical disruption.
Overall, predictive accuracy was close to 90% across the products tested.
The value of differentiated pricing
Compared with the broad scenario, the recommended differentiated scenario, at the same average price change, pointed to a 7.3% margin uplift instead of 2.9% — about 2.5 times more — while also increasing volume and revenue.
The broader lesson
A uniform price increase can be a good and safe decision, but it can also leave money on the table compared with targeted, differentiated pricing.
Validating the model against real outcomes gives management the evidence to take the next, more targeted step.
